A Recycling Chain Managed Without Frontline Data
Electronics recycling is a chain of many hands, collectors, aggregators, dismantlers, refurbishers, formal recyclers and the informal sector, and value and compliance risk leak at every handoff. Our client, a circular-economy operator, was setting strategy from tonnage reports and regulation, with little systematic insight from the people who actually move and process the material.
Tonnage reports told them how much e-waste moved. They couldn't tell them where the value and the risk were leaking out.
They needed an independent, frontline assessment of where recoverable value was being lost, where compliance risk concentrated, and which interventions across the chain would matter most, before committing capital to new collection and processing infrastructure.

Zapulse deployed a 5-week mixed-method programme combining a large-scale survey with in-depth interviews across every role in the recycling chain, capturing both the scale of leakage and the human context behind it.

Surveyed 600+ collectors, aggregators, processors and refurbishers on volumes, pricing, handoffs and compliance friction to quantify where value and risk concentrate.

Conducted structured interviews across 9 designations, from informal collectors to formal recyclers, to surface leakage points invisible in any single view.
